Two brands run the same ad, to the same audience, at the same cost. One earns 4x on the spend, the other loses money. The ad account looks identical. The difference is everything that happens after the click.
Having owned eCommerce P&Ls for two decades, here's the uncomfortable truth: some of the best marketing decisions we've ever made were operations decisions.
Four ways operations quietly burn your ad budget
- 01Out-of-stocks turn ads into arson. Your best-selling variant goes out of stock mid-campaign. The ads keep running, the clicks keep costing, and every visitor bounces off a dead product page. Worse: the algorithm reads the falling conversion rate and raises your costs across the whole account.
- 02Slow delivery kills the second order. The first purchase pays for the click; the repeat purchase pays for the business. Customers who wait ten days don't come back, so slow logistics silently caps your LTV, which caps what you can bid, which caps your growth. The spiral starts in the warehouse.
- 03Returns eat the margin your ROAS is bragging about. Platform ROAS counts the sale; it never subtracts the return. In categories like fashion and footwear, a 25% return rate means your reported 4x is a real 3x, before you count return shipping and un-sellable stock. If returns aren't in your marketing math, your marketing math is fiction.
- 04Support is your highest-intent marketing channel. A pre-sale WhatsApp question is a customer trying to give you money. Answer in two minutes and the conversion rate embarrasses any ad. Answer tomorrow and you paid for a click that a competitor closed.
The numbers that make it visible
You can't manage what your dashboards hide, and standard marketing dashboards hide all of this. We track a handful of bridge metrics that connect ops to marketing:
- Contribution margin per order after returns and shipping, not blended ROAS.
- Ad spend served to out-of-stock or low-stock products this week.
- Average click-to-delivery time, and repeat rate by delivery speed.
- First-response time on pre-sale WhatsApp and chat questions.
The pattern in every turnaround we've run, from a Dubai fashion retailer to AED 10M+ to a Delhi footwear brand at 20x order volume, is the same: fixing the boring operational leaks made the existing marketing work, before we improved a single ad.
If your ROAS looks fine but your bank balance disagrees, the leak is probably operational. Start the free 15-day trial and we'll trace it, from the click all the way to the doorstep.
